Cross-border Scaling, Strategic Advisory, Product & Project Delivery
location
Budapest, Hungary → International Markets
Sentiree Cosmetics is a Hungarian natural hair care brand with proven product-market fit domestically: 100% Hungarian formulations, vegan and gluten-free, built on natural herbal ingredients, and validated by years of customer testimonials and dermatologist recommendations. What the brand had was a real product with real results. What it did not yet have was a route to international markets or a positioning that could travel beyond the Hungarian consumer context.
This is the case of an eight-month strategic advisory engagement, from early-stage product development phase to a brand ready for international expansion. Together with the founding team, we redesigned the market positioning for global buyers, built the sales and marketing channels required for cross-border distribution, and set the operating foundations that would let the brand step outside its home market with a coherent story and the infrastructure to deliver it.
The Challenge
The core problem was one that many strong domestic natural cosmetics brands face when they consider international expansion: the exact positioning that made the brand credible at home did not translate. Hungarian consumer language, testimonial-heavy content built around domestic hair care experts, direct-to-consumer distribution optimized for a single market, and a product narrative that assumed the buyer already understood the natural cosmetics category the way the local market did. None of it was wrong for Hungary. None of it was ready for a global buyer walking in cold.
Beyond positioning, the operational side was missing entire layers. The brand had a webshop and a loyal domestic customer base. It did not have distribution partnerships in target markets, an international sales pipeline structure, or marketing channels designed for cross-border customer acquisition. Going international would require both a repositioned brand story and a set of channels the company had never operated before. The eight-month engagement was scoped to build both.
The Approach
Phase 1: Diagnostic and international readiness audit (Months 1-2). The first two months were a full read of where the brand actually stood for an international audience. We audited the current positioning for cross-market translatability, mapped the natural cosmetics competitive landscape in target regions, tested the product narrative with non-Hungarian buyer personas, and identified which parts of the story travelled and which did not. From this diagnostic came a clear picture of what needed to be rebuilt versus what could be adapted.
Phase 2: Repositioning and brand redesign for global markets (Months 3-5). We rebuilt the international positioning from the ground up: a clean natural hair care narrative that stood on its own without requiring local context, a differentiation frame that worked in the crowded international natural cosmetics category, and messaging that translated the years of domestic proof into signals a global buyer could parse quickly. The founding team stayed in the room throughout — the goal was a repositioning the brand could actually operate, not a deck they could not run themselves after the engagement ended.
Phase 3: Sales and marketing channel build for cross-border expansion (Months 6-8). The final phase was operational: designing and building the sales and marketing channels the brand would use to enter international markets. Distribution partner strategy, cross-border direct-to-consumer setup, marketing funnel architecture for target regions, and the operating cadence the team would run once the engagement closed. By month eight, the brand had both a coherent international story and the channels through which to tell it.

The Outcome
At the close of the eight-month engagement, Sentiree had a repositioned international brand story, a sales channel architecture ready for cross-border distribution, and marketing channels designed for global customer acquisition. The domestic operation continued to run on its proven foundation, while the international layer sat on top as a coherent, executable expansion plan the founding team could carry forward.
What the engagement demonstrated is what Szel & Partners does across cross-border scaling work: take a brand with real domestic strength, identify what actually travels internationally, rebuild the positioning around what does, and build the channels that let the company step into new markets without losing the equity it built at home. Eight months, one repositioned brand, and the operational scaffolding to expand.
"The eight-month engagement gave us both a clear international positioning and the sales and marketing channels we needed to actually execute on it. We came in with a product that worked at home and left with a brand and an operating layer built for global markets."
